Challenge
The desk was not short on dashboards — it was short on trust in them. Position, P&L, and exposure numbers came from several systems that each defined "position" and "mark" a little differently, so a trader who wanted to act still exported to a private spreadsheet and reconciled by hand first. An untrusted dashboard didn't save time; it added a reconciliation step, and the real book of record quietly moved into dozens of individual spreadsheets no one could govern or audit.
Approach
We treated it as a trust problem before a tooling one. We governed the definitions first — one agreed meaning for position, mark, and P&L, owned and documented — then made the lineage from source system to reported number visible, so anyone could see where a figure came from and how it was derived. We reconciled the reporting layer back to the official books so the dashboard and the settlement numbers agreed by construction, and retired the shadow spreadsheets as the governed views earned the desk's confidence.
